Google Workspace vs Microsoft 365 for Cold Email: Real Bounce and Reply Data
Every cold email agency has an opinion on Google Workspace vs Microsoft 365 for outbound sending. Most of those opinions are one bad month with one provider, extrapolated into a rule. We run our own fleet of mailboxes across dozens of client accounts, so instead of guessing we pulled the numbers. This report covers 1,690,927 sends across 16,059 actively-sending mailboxes between March and August 2026, split by provider and aggregated across every active client account, with no single client's data shown. What is the actual bounce rate difference between Google Workspace and Microsoft 365?
Microsoft 365 mailboxes bounced at 5.72% versus 1.49% for Google Workspace, roughly a 3.8x gap, measured across 1,598,842 combined sends on the two platforms. That gap held across 51 distinct client accounts (26 on Google Workspace, 25 on Microsoft 365), so it is not one account skewing the average.
Most of that bounce volume on both platforms is recipient-side (an invalid or dead lead address), not the sending mailbox itself. Google Workspace logged 12,594 recipient-side bounces against 1,485 sender-side; Microsoft 365 logged 27,212 recipient-side against 969 sender-side. Microsoft 365 still produced roughly double the recipient-bounce rate of Google Workspace on comparable lead lists, which points to Microsoft's outbound filtering classifying more send attempts as hard bounces at cold-email sending volumes, not just worse lead lists.
Does a higher bounce rate mean a lower reply rate?
Not proportionally. Google Workspace produced a higher raw reply rate (1.35% of sends versus 0.89% for Microsoft 365), tracking with its lower bounce rate: more messages landed, so more had a chance at a reply. But when we looked at what share of replies were genuinely positive rather than a decline, an out-of-office, or a "remove me," Microsoft 365 replies converted better: 45.9% of Microsoft 365 replies were positive, versus 29.4% of Google Workspace replies.
The two effects largely cancel out. Positive-reply rate as a share of total sends came out nearly identical: 0.40% for Google Workspace and 0.41% for Microsoft 365.

The SMTP/other column is shown for completeness but excluded from the headline comparison below: it spans only 4 client accounts, too few to publish as a like-for-like comparison against the much larger Google Workspace and Microsoft 365 buckets without risking that the numbers become attributable to a specific account.
Is there a real inbox-placement difference, or just bounce and reply?
We do not yet run seed-list inbox-placement testing on live campaigns, so we cannot publish a true inbox-placement percentage for this report (see Honest caveats). What we do have is the spam-folder flag rate from the automated warmup checks every mailbox goes through before it is assigned to a client campaign. Across 3.94 million warmup sends checked in the same period, Microsoft 365 mailboxes were flagged as landing in spam 2.41% of the time versus 0.68% for Google Workspace, a 3.5x gap pointing the same direction as the live bounce-rate finding. We treat this as a directional signal, not a precise inbox-placement number.
The Provider-Fit Framework: choosing a platform for a specific campaign
Neither provider wins outright. Use this order of questions to decide:
- What is the campaign optimizing for, replies or positive replies? If the goal is maximum total conversations started, Google Workspace's lower bounce rate and higher raw reply rate produce more shots on goal per mailbox. If the goal is maximum meeting-ready positive replies per send, Microsoft 365's higher positive-to-reply conversion rate closes most of the gap.
- How clean is the target lead list? Since most bounces on both platforms are recipient-side, a cleaner, better-verified list narrows the gap between providers. A messy list will make Microsoft 365's higher bounce sensitivity hurt more.
- What does the existing mailbox fleet already skew toward? Our own fleet in this period ran 11,641 Microsoft 365 mailboxes against 3,398 Google Workspace mailboxes, reflecting sourcing and cost realities more than a deliverability preference. Provider choice at the individual-mailbox level rarely overrides fleet-level economics.
- Re-check the numbers next quarter. This report refreshes on the same methodology every quarter, and both platforms change their outbound filtering rules over time (see Microsoft's own note that Exchange Online is not built for bulk sending). A provider gap measured in August is not guaranteed to hold in November.
Which provider should a cold email campaign use?
- Optimizing for reply volume and top-of-funnel conversation flow: Google Workspace's lower bounce rate and higher raw reply rate mean more total conversations started per mailbox.
- Optimizing for meeting-ready positive replies per send: Microsoft 365's higher positive-to-reply conversion rate closes most of the gap created by its worse bounce rate, landing at almost the same positive-rate-per-send as Google Workspace.
- Optimizing for mailbox setup cost and speed at scale: this report does not cover cost directly, but our fleet skews Microsoft 365 by a wide margin (11,641 mailboxes versus 3,398 on Google Workspace), which is a sourcing and pricing reality on our end more than a deliverability preference.
Methodology
- Population. Every mailbox in our managed fleet with at least one day of send activity between 2026-03-16 and 2026-08-21, classified by Smartlead's own account-type field at connection time (GMAIL, OUTLOOK, or SMTP for anything connected via raw SMTP credentials rather than OAuth). This is a platform classification made by our sending tool, not an MX-record guess after the fact.
- Aggregation. All figures are summed across every qualifying mailbox and client account in a bucket, then a single rate is computed. See the table above for mailbox and client counts per bucket.
- Bounce rate = total bounce events / total sends, from daily per-mailbox send tracking.
- Reply rate = total thread replies / total sends. Auto-generated out-of-office replies are tracked separately and excluded (3,036 OOO replies on Google Workspace, 1,191 on Microsoft 365, not counted in the reply figures above).
- Positive-reply rate = manually-tagged positive replies (interested, meeting booked, requested info) / total sends. Positive replies are matched to a sending mailbox and provider via an internal link; 85.1% of all logged positive replies in the period had that link populated, which is the basis for the rates above. The remaining 14.9% are older records from before that link was consistently populated, and are excluded rather than estimated.
- Spam-folder flag rate (warmup proxy) = spam-folder events / total warmup sends checked, from the automated warmup pipeline that runs seed-account placement checks on every mailbox before it goes live.

Honest caveats
- We do not have true inbox-placement (seed-list) data for live campaign sends. The spam-folder rate above comes from the warmup pipeline's automated placement checks, which run before a mailbox is assigned to a client campaign, not from live campaigns themselves. We also found our warmup pipeline's "confirmed inbox" counter is not currently populated (it recorded zero across every mailbox in the period), a data-quality gap in our own tooling, not a claim that no warmup emails reached an inbox. We are publishing the spam-flag rate, which the pipeline does record reliably, as a directional proxy rather than inventing an inbox-placement percentage we cannot back up.
- Bounce rate is not purely a provider quality signal. Most bounces on both platforms are recipient-side (an invalid lead address), so list quality is a real confound. The gap between providers still looks meaningful because it holds across 51 different client accounts with different lead sources, but this report does not directly control for list quality.
- The SMTP/other bucket (1,020 mailboxes, 4 client accounts) is excluded from the headline comparison because it is a small, non-representative sample concentrated in very few accounts.
- This is our own managed fleet, not a market-wide study. These numbers reflect how Google Workspace and Microsoft 365 perform inside our own setup, sending practices, and lead sources. A different agency's warmup process, sending volume, or list quality could produce different results on either platform.

Not necessarily. In this data, the platform with the lower bounce rate (Google Workspace) produced more total replies, but the platform with the higher bounce rate (Microsoft 365) produced a higher share of positive replies, so the two effects largely offset each other in positive replies generated per send.
