Cold Email ROI & Pipeline Calculator

Pick your industry, enter your monthly send volume and the value of one closed client, and this projects your positive replies, booked meetings, meetings held, and closed pipeline, using cited public benchmarks at every stage. No proprietary data required. Built on the same worst / expected / best framing as our other calculators.

Total replies-
Genuinely interested replies-
Meetings booked-
Meetings actually held-
Deals closed-

How this is calculated, and where the numbers come from
  1. Reply rate: industry-specific rate above, applied to your monthly email volume. Source: Cleverly, "Cold Email Benchmarks by Industry" (citing Instantly's 2026 Benchmark Report for the 3.43% blended average), last updated 28 Jul 2026. cleverly.co
  2. Share of replies that are genuinely interested: 33%, applied uniformly (no industry breakdown available in the source). Source: LeadHaste, "Cold Email Conversion Rate Benchmarks 2026." leadhaste.com
  3. Interested replies that become a booked meeting: 30% worst / 40% expected / 50% best, applied uniformly. Same LeadHaste source. This is the single least-authoritative stage in the model, flagged deliberately: it is one source, not a large-sample study like the others below.
  4. Meetings booked that are actually held (show rate): 70% worst / 75% expected / 80% best, applied uniformly. Source: Bridge Group, "SDR Metrics 2024" (independently corroborated by Pavilion's separate median-75% figure). blog.bridgegroupinc.com
  5. Meetings held that close: 15% worst / 19% expected / 25% best, applied uniformly. Source: Ebsta x Pavilion, "2025 GTM Benchmarks" (655,000 opportunities, $48B pipeline; average win rate fell to 19% from 29% the year before, the worst/best band here is a modeled +/-25% around that reported figure, not separately sourced numbers). benchmarks.ebsta.com
  6. Deal value and any monthly investment figure are your own inputs, not benchmarks, we do not publish a default retainer or deal-size figure here.

The "All industries" option models its worst/best band as +/-25% around the single reported blended figure, since the source gives one number, not a range. Every named industry above uses the source's own stated range directly.

How the defaults work

Worked example (defaults as shown: Professional Services / Consulting, 5,000 emails/month, expected scenario): 5,000 x 5% = 250 total replies, 250 x 33% = 83 genuinely interested, 83 x 40% = 33 booked meetings, 33 x 75% = 25 held, 25 x 19% = 5 closed deals before any deal-value input is applied. Enter your own average client value to see projected pipeline.

What this deliberately does not do: it does not bake in a default deal size or a default monthly retainer figure, and the reply-to-meeting conversion stage is flagged in the methodology as resting on one source rather than a large-sample study, unlike the reply-rate, show-rate and close-rate stages. Every number a visitor sees traces to a named, dated, linked source or their own typed input, nothing else.
